Categorizing Project Management Lessons Learned; Usability is Key

When archiving project management lessons learned, it's important to categorize the lessons so that it's easy for future project managers to peruse them before the start of their project. Otherwise, it'll become more of a diary than a useful tool for the future.

Some people archive lessons learned by date, with a brief sentence summarizing the lesson. This is nice, but it'll rarely get used unless the database is fully searchable by keyword or text.

If it's just a long, running list of lessons in no special order without an ability to search by keyword or category, it's almost guaranteed you're wasting your time.

The best solution is a combination of lessons learned by category (ideally multiple categories, such as PMBOK process and project type) and searchable text. This way, a future project manager can examine the appropriate lessons as each project management process begins for a specific type of project. The bottom line is to think about how you'd go about managing a project and what would facilitate you're looking up past lessons as you enter each phase.

By the way, did you ever notice (pardon the Andy Rooney impression) that project managers always include a lessons learned session at the end of the project, but rarely include a step at the beginning of a project (or throughout a project) to examine previous lessons learned? Hmmm... Thought so.

And don't get me started about project managers who wait until the end of the project to think about lessons learned, by which time most of the lessons are long forgotten. Better to gather them throughout the project and have a formal review at the end of the project.

I'd love to hear from people with good lessons-learned systems that work and are used religiously.

The Best Project Management Tool? Cards-on-the-Wall

One of the most overlooked, but most valuable tools, especially for large projects, is the Network Diagram. While it sounds fancy, it's just a matter of listing activities to support the deliverables on a Work Breakdown Structure (WBS), and determining the dependencies among these activities.

Both the Work Breakdown Structure (which should be deliverable-oriented and should represent 100% of the scope of your project) and the Network Diagram are best facilitated as a collaborative effort with the project team and subject matter experts, ideally using cards or sticky labels on the wall (or on flip charts).

Need a project management crystal ball? Watch the Aerospace & Defense Industry

The Aerospace and Defense industry was the first to use PERT, Earned Value, Critical Chain, and now Earned Schedule. It was also the first to use IDEF for process modelling. In fact, mostly every advanced project management method and technique originated from the defense industry.

Project Steering Teams; A Grand Jury Approach?

Ever have a project sponsor hand-pick a steering team that they know will support all their decisions, even if it's not the best solution for the enterprise? To avoid this, consider a "grand jury" approach, where a select group of managers "serve time" on a common steering team to address whatever critical projects come up during that time (let's say 6 months), with the goal of making enterprise decisions for each project that comes their way.

Like a real grand jury, this team wouldn't sit every day; they'd meet at a set interval (either weekly or less frequently as needed). This would be different than a traditional governance council in that this team would operate more at a tactical level as opposed to project and stage gate approval. Just something to think about.

It should be an important first step when introducing new technology partners into the enterprise architecture. Benefits Realization: Accelerate Time to Value

Often, benefits do not immediately accrue at the completion of an IT project. A period of stabilization is needed for the newly-enabled business process(es). Also, the workforce may need to be nurtured to drive adoption rates to the targeted levels.

In order to accelerate time to value, key process indicators and usage rates should be baselined prior to go-live and tracked immediately following. Techniques, such as Six Sigma, may be required to ensure delivery of the full business value by methodically eliminating defects that prevent world-class process performance.

For Well-Rounded IT Project Management - Learn ITIL and PRINCE2

ITIL (IT Infrastructure Library) is to IT Services what the Project Management Institute's standards are to project management. It has become the de facto standard for IT service delivery worldwide.

Established by the Office of Government Commerce (OGC), the same people that brought us the PRINCE2 methology for project management, ITIL allows organizations to achieve excellence in IT services management. The standard metrics that ITIL provides also allows organizations to benchmark against other organizations.

The savvy IT project manager will want to learn about ITIL, as it makes an excellent compliment to project management skills (be it PMI or PRINCE2).

As an aside, PMI's PMBOK is meant to be a standard, whereas PRINCE2 is a methodology, complete with templates and predefined stage gates.

Customer Driven Project Management

In a true customer-driven environment, communication is often more important than the traditional on-schedule / on-budget statistics. Indeed, it's quite possible for a project that comes in on-time and on-budget to be perceived as a failure if communication was poor. Likewise, I've seen projects that were late and/or over budget be perceived as completely successful because the customer felt involved. There were no suprises. Same thing with the quality of the product being delivered, which is also often overlooked in metrics.

The bottom line is that, if customer expectations were met and they felt involved throughout the project, they'll be happy.

So, in addition to tracking the traditional completion metrics, be sure to measure the quality of the service and the quality of the deliverables vs. expectations. Your customers will thank you and you'll find out how you measure up in those areas.

Starbucks Acquires Ethos Water: Who Says Projects Can't Change the World?

Over 20% of the world's countries lack access to safe drinking water. In April, 2005, Starbucks acquired Ethos Water, a company that donates part of the proceeds of its bottled water to this cause.

For each bottle of Ethos Water bought, Starbucks contributes money to fund humanitarian water projects around the world. Their goal is to donate $10 millon over 5 years.

The Ethos brochure at Starbucks says:

Project Communications; Most Critical Up Front

The early stages of a project, when the team is being assembled and the project infrastructure is being set up, is a crucial time for stakeholder relations. All too often, a project takes weeks or months before the infrastructure is in place and the heavy communication begins. By then, many of the project stakeholders are already disillusioned or lose interest, thinking that nothing has been happening. Same for the team at large.

Early in a project is indeed the most critical time to communicate heavily, even before things are fully set up. First impressions are everything, and if communication happens early and often, it will appear that the project manager is fully in charge and things are under control.

Project Administration; Should it Be a Separate Role?

Are administrative burdens getting in the way of managing your projects? Especially for large projects, a best practice is to assign someone on the project team the role of Project Control Lead (sometimes referred to as Project Administrator). The idea is to have someone other than the project manager be responsible for maintaining the project schedule and issues list, as well as performing project accounting duties, contract administration, and other administrative responsibilities.

The project manager would still review the schedule and issues, etc., but would be relieved of the administrative responsibilities. Most importantly, this frees the project manager to focus on leading the project and communicating. Something to consider.

Mapping Your Project Management Processes? Consider IDEF.

IDEF (short for "Integrated Definition"), created by the U.S. Air Force, is the de facto standard for process design. It was used to design many of the Project Management Institute's standards, including their OPM3 maturity model and their upcoming standards for Program and Portfolio Management.

Although there are multiple levels of IDEF, the basic level, IDEF0, is quite adequate for most applications and tends to be the most frequently used. Check out the IDEF site for more information...
